Original Frameworks — Nick Norman

Frameworks for the human side of complex projects

For organizations, founders, and leaders managing complex projects that span regions, systems, and teams, the wider your project reaches, the more human environments it must move through.

That means different expectations, different ways of working, and different barriers to participation. If those differences are not accounted for early, trust gets strained, alignment weakens, and progress becomes harder to sustain.

Nick Norman develops original frameworks that help organizations anticipate these pressures before they limit momentum, participation, or reach.

Relational Infrastructure Framework v1.0

An eight-pillar framework for understanding the relationships, trust, communication patterns, and shared conditions that affect whether complex projects gain momentum or lose it. Built from more than fifteen years of field observation across organizations, communities, and teams.

Global Participation Framework

A framework for understanding how people enter, engage, and move through organizations and ecosystems at scale. It helps organizations anticipate participatory friction across entry points including community and virtual events, hiring processes, product touchpoints, and ongoing collaboration — accounting for the regional, technological, and accessibility barriers people face along the way.

Diagnostic Systems & Application

Nick uses diagnostic methods, adaptive questioning, and project interpretation tools to identify where trust, communication, participation, or alignment breaks down inside complex work. Rather than selling these methods as a standalone product, Nick applies and adapts them directly within selected projects and organizations to help unblock momentum.

How this work came to be

Over fifteen years Nick has worked across universities, digital libraries, technology organizations, and social impact work, joining projects at every stage of development and scale.

Along the way, Nick kept seeing the same pattern. The factors that often decided whether a project gained traction or struggled were not only technical or strategic. They were deeply relational, rooted in trust, clarity, participation, alignment, and the way people navigated working together across different settings.

That field experience became the foundation for the frameworks and tools Nick researches and develops today, exploring how organizations can better reach people, support participation, and move complex projects forward.
